AMI consultancy implementation lesson: people want to matter

Implementation is investing in people. When people find energy and inspiration, they achieve the results that would otherwise not be thought possible. Of course, there are situations in which personnel act passively. Situations in which they take little initiative and responsibility or cut corners. But always be aware that people don't go to the trouble of coming to work with the goal of screwing up. When people do not function or perform, there is always a reason. 
 
One of AMI's most fundamental premises is that people want to make a difference. Everyone works with the idea of being valued and making a contribution to the whole. That's why we give people the confidence and the opportunity to get the best out of themselves.

From ourselves, we demand that we don't make snap judgments about the qualities and options we have to work with. We want to give the process a chance. And we ask the same of management and supervisors; to take a good look at their own evaluations and the underlying assumptions on which they are based, and, where necessary, to put them aside.

The change journey map


The Journey Map is the tool for facilitating a team dialogue on how to create a design for the Change Journey, is unique for each organization. The Map which is based on laws of complexity has 23+ places that symbolize different aspects of change that teams and organizations might need to consider during their journey. For example, some organizations might believe that they have to focus on creating sustainable actions first. Others might want to start with creating trust in teams. Others, in turn, might want to revisit their goal of the change. Only people involved in the change process can answer the question "Where to go next?". This simple question reveals the start of the journey. Once the first steps are defined, change leaders can bring in all their tools to master the specific part of the journey. The Change Journey is neutral when it comes to application of other change methodologies and frameworks. The Map comes along with a set of cards which offer questions for deeper exploration of the places.

How to Use the MapWatch the places on the map and explore them individually or collectively, in a small meeting or a large workshop. Good questions are your guides, and for each of the places on the Map, you will find some good questions in our Exploration Cards that come along with the Map.

You might find the following procedure helpful:

1) Have a dialogue about where you are currently on the map. Compare different perspectives of individuals. Adhere to the the principles of The Change Journey.
2) Reflect on where you came from and how you got here. Was it a journey full of pain or full of joy? Was it a planned journey or was the route taken by coincidence?
3) Find common ground on what should be the next destination of your journey.
4) Explore the new destination(s) with the questions you find in the materials section. Find your own questions. Define new places if needed.
5) Define the activities and resources you need for the next step.
6) Repeat the Journey cycle as often as needed and develop your own change strategy. Write this strategy down and make it visible to all. Get feedback from those who were not involved.
7) Agree on a reflection process that helps you to learn from the journey. Adapt your journey along the way.

Virtual Collaboration in Organizations: A Change Issue

Lately, our group has been reflecting on what it takes from an organization to implement effective Virtual Collaboration (VC) processes. The question is not a new one – the idea of collective Knowledge Management (KM) has been around since the dawn of the WWW (and even before), but the great visions have turned out to be disappointingly shallow promises. We have come to the point where the tools have reached such maturity, adaptability, and user-friendliness that we all cannot help but rub our eyes asking why the adoption rates of virtual collaboration are far below even the most pessimistic expectations.

Wat is de rol van een procesmanager gedurende projectrealisatie?

'Procesmatig werken is niet gericht op het bereiken van een vooraf bepaald, concreet resultaat (zoals projectmatig werken), maar op het beïnvloeden van wilskracht, houding
en gedrag met het oog op het gezamenlijk nastreven van een doel of ambitie en het gezamenlijk doorleven van de beproevingen die partijen daarbij tegenkomen'. - Peter Storm, Het avontuur en de beproeving. Vraag hier het volledige essay aan.

Alle management projecten worden gestart met behulp van een doorgedachte aanpak. Een daarvan is een procesmatige aanpak, daarbij gaan we uit van de veronderstelling (of waarneming) dat de in het proces betrokken personen of groepen op enigerlei wijze wel onderkennen dat zij door samenwerking en lotsdeling meer zouden kunnen bereiken, maar dat zij weerhouden worden door belangentegenstellingen, geïndoctrineerd wantrouwen, vicieuze cirkels van negatieve gedragsversterking, prisoner’s dilemma’s, loyaliteitsstrijd, ongelijke machtsverhoudingen, etcetera.
Een procesmanager onderkent dus niet alleen het bestaan van een objectief of emotioneel neutraal probleem (“Hoe kunnen wij de milieuvervuiling terugdringen?”), maar ook van een samenwerkings- en lotsdelingsprobleem (“Waarom zouden we dat doen?”). Tijdens projectbegeleiding richt de procesmanager richt zich eerst op het laatste, zodat de betrokken partijen (al dan niet gesteund door deskundigen) hun vermogen om het eerste op te lossen geleidelijk kunnen vergroten.

Daarbij baseert de procesmanager zich niet op lineaire plannen (zoals een projectmanager dat doet), maar op scenario’s. Hij is ingesteld op een iteratief (rondcirkelend) verloop van het proces en maakt zich niet druk over een rondje meer of minder. Hij zorgt ervoor dat de betrokkenen zich steeds meer bewust worden van het scenario dat zich om hen heen voltrekt (is het een avontuur of een drama?) en van hun beperkte mogelijkheden om, onafhankelijk van anderen, strategisch (in plaats van tactisch) te handelen binnen dit scenario.
De procesmanager geeft niet alleen project advies, maar tracht ook de betrokkenen zover te krijgen dat zij de moed en het vernuft hebben om samen naar alternatieve oplossingen te zoeken, dat zij bereid zijn om hun
middelen beter te delen en dat zij hun éénzijdige risicotactiek (het doorschuiven naar de andere partijen) verrijken met acties die de bronnen van de risico’s aanpakken.
Dit vraagt van de betrokkenen dat zij niet principieel, maar proefondervindelijk kiezen uit de verschillende oplossingsrichtingen. De opeenvolgende trits confronteren >
voorlopig kiezen > beproeven (experimenteren) > ervaringen en belevingen delen > keuzes bijstellen of verfijnen is elementair in het ontwerpen en conditioneren van het proces. Dit zullen de betrokkenen alleen dan doen wanneer zij ‘aan den lijve’ (dus in hun kop én in hun buik) ervaren dat de ontwikkeling van het proces niet leidt tot een keuze tussen onafhankelijkheid óf gezamenlijkheid, maar tot een versterking van beide.
